Why Not All AI “Context” Is Equal

Enterprise AI has reached an inflection point. After a wave of experiments with LLMs, engineering leaders discovered a hard truth: better models alone do not bring better results. Context does.

This realization is reshaping the way organizations build AI systems as they move from flight tailors to fully autonomous agents.

But there is a “context” in that LLMs are no longer flying blind at all—and then there is a context that really separates important business needs.

For many teams, optimization still feels like the next natural step to contextualize their AI. It promises customization, domain alignment, and improved results. In fact, it rarely delivers on expectations. That’s because optimization doesn’t enforce an organization’s internal codes, enforce security policies, or reflect evolving workflows. At its best, it helps models simulate patterns from limited datasets. At worst, it introduces operational overhead including large models, retraining cycles, compliance complexity, and robustness as systems change.

The core problem is simple: business knowledge has not changed. It lives up to ever-changing repositories, scripts, APIs, and institutional processes. Trying to “bake” that into a model doesn’t fit well with how software systems work.

RAG Good, But Not Enough

What companies really need is not a smart base model, but a smart way to connect the models to their environment.

This is where Retrieval-Augmented Generation (RAG) emerged as the dominant pattern. Rather than embedding information into model weights, RAG derives relevant information at runtime, drawing from code bases, documentation, test environments, and internal systems.

This transition from training to retrieval improves accuracy because the results are based on real, current data. Adaptability is increased as systems are flexible without retraining and costs are reduced by avoiding repeated optimization cycles.

However, RAG and context are not the same thing. RAG only helps the model to get information. True understanding requires a true context. RAG can help AI find out information; it cannot, by itself, help AI understand how the system actually works.

That difference is where most AI development efforts begin to break down. Indeed, when parties rely only on RAG, AI keeps rewriting the same – sometimes incorrect – patterns, and cannot determine when its proposals violate the standards of architecture or established contracts and other requirements. In addition, the time it takes to review the code increases because people have to fill in the missing context.

A New Layer of Construction

That is why another layer is needed, and that is the business context layer. Organized databases. Abstract computing infrastructure. Now, AI systems need a layer that organizes and delivers a specific business context.

Without you, even the most advanced agents fall short. Industry data already underscores the gap. The one from last year MIT study pulled the veil, revealing that 95% of enterprise AI programs return zero in terms of ROI. The main reason: “Most GenAI systems do not maintain feedback, adapt to the situation, or improve over time,” the researchers found, adding “the quality of the model fails without context.”

A new study also reveals the limitations of traditional AI tools, finding that three out of four (76%) employees say their favorite AI tools can’t access company data or work context, “the information needed to handle business-specific tasks,” research from Salesforce and YouGov. reports. At the same time, 60% of employees said that “giving AI tools secure access to company data will improve their quality of work, while almost as many point to faster task completion (59%) and less time spent searching for information (62%).

The implication is clear: AI systems disconnected from the growing business context cannot be trusted for critical work.

Why context defines the future of AI agents

This contextual challenge becomes more critical in the era of AI agents.

Unlike copilots who assist with various tasks, agents are expected to implement end-to-end workflows—writing code, application features, or programming systems. To do so reliably, they must operate with the same context awareness as experienced workers.

That includes understanding code standards and architectural patterns, navigating dependencies across repositories and services, knowing which tools, libraries, and APIs are authorized and anticipating the downstream impact of changes.

In other words, context brings the insights businesses need in their AI systems. Context transforms AI from a system that produces tangible results to one that produces reliable, tangible results. It allows systems to think about structures, not just syntax; adapting to change, not just remembering patterns.

It also shifts the focus of enterprise AI from model selection to system design.

That means investing in systems that:

  • Continuously import and organize organizational information
  • Connect disparate data sources into a coherent whole so agents can access not only documents but relational systems
  • Deliver relevant content dynamically at runtime
  • Empower agents to think, not just retrieve
  • Capture and maintain a structural view of services, dependencies, contracts, and ownership

Because in modern AI systems, if your model is not based on your environment, it is not intelligent. It’s speculative.
